Fractional CTO cost: the actual numbers.
Most answers to "how much does a fractional CTO cost" bury the number under a lead form. Here are the 2026 market rates, what moves them, the full-time comparison math, and our own public pricing: a $15,000 foundation, then from $5,000 a month.
What the market actually charges.
Fractional CTO rates cluster into three shapes. These bands describe genuinely senior operators in the 2026 US market, not title inflation.
Hourly: $150 to $350
The band for operators who have run engineering teams and shipped production systems. Treat anything under $100 an hour as a signal, not a bargain: at that price you are usually buying a consultant reselling offshore development work with a CTO title on the invoice.
Retainers: $4,000 to $15,000 a month
The most common shape. The low end buys advisory hours and a weekly call. The high end buys 40-plus hours with hands-on code and team management. Most working engagements land at 20 to 40 hours a month, in the middle of the band.
Day rates and equity-only
Both exist, both have tradeoffs. Day rates ($1,200 to $2,500) suit audits and short diligence sprints but get expensive as ongoing leadership. Equity-only sounds aligned and usually is not: it filters for advisors with nothing at stake this quarter. Cash plus a small option grant beats either.
What actually moves the price.
Five variables explain nearly every quote you will see. Everything else is packaging.
Hours per month
Ten advisory hours and forty build hours are different products. Pin down the expected monthly hours before comparing any two quotes: a $6,000 retainer at 30 hours is cheaper than a $4,000 retainer at 12.
Hands-on code vs advisory
A CTO who reviews pull requests, fixes the auth system, and ships alongside the team costs more than one who attends meetings. What full delivery includes is itemized on the fractional CTO services page.
Team size under management
Directing two contractors is not the same job as managing twelve engineers across three squads. Rates scale with the number of people whose work the CTO answers for.
Regulated industries
Healthcare, fintech, and government-adjacent work add audit trails, vendor reviews, and compliance sign-off. Expect the top half of the range: HIPAA and SOC 2 experience is priced in.
Fundraising support
Technical diligence prep, data-room cleanup, and investor-facing architecture narratives are seasonal and intense. If you are raising soon, expect hours and cost to climb for a quarter.
The full-time comparison, with every line item.
A full-time CTO is the right call eventually. The math says most companies reach for it two years early.
Full-time: $250,000 to $400,000
Total compensation for a real CTO in 2026, before equity. Add 1 to 2 percent of the company on top, and the earlier you hire, the more of the company that grant represents.
The costs nobody budgets
Recruiting fees run 20 to 30 percent of first-year salary. A mis-hire costs more than money: six to twelve months of drift, severance, and running the whole search again.
Fractional: 20 to 40 hours a month
From $5,000 a month, you get senior decisions at the moments that need them. Most companies under 15 engineers do not have 160 hours a month of genuine CTO work. Paying for those hours anyway is the expensive option.
The right shape matters as much as the number. Compare a part-time CTO for steady-state leadership, an interim CTO for gap coverage, and a virtual CTO for fully remote engagements. Same senior lead, same pricing floor.
Red flags first. Then our number.
Pricing behavior predicts engagement behavior. If getting a number feels like a negotiation, the engagement will too.
pricing patterns to walk away from
- A paid discovery engagement required just to get a quote
- Hourly billing with no monthly cap or estimate
- "Unlimited access" claims; nobody senior is unlimited
- Pricing hidden behind a mandatory sales call
Plus a $15,000 fixed-scope 90-day foundation engagement to start. Month-to-month after that, with 30-day notice to cancel.
- Weekly working sessions with a single senior engagement lead
- Same-day async responses on weekdays
- You own all code, decision documents, and infrastructure access
- Free 30-minute fit call before anything is signed
We are not the cheapest option, on purpose. If you are a founder at idea stage, or you need a single-app MVP that a good agency can deliver on a fixed bid, hire someone cheaper; an hourly advisor or an agency will serve you better. If you are past that point, apply for the fit call and we will size the engagement honestly.
The cost questions buyers actually ask.
How much does a fractional CTO cost per month?
Between $4,000 and $15,000 per month for a genuinely senior operator, depending on hours, scope, and team size. The low end buys advisory time and a weekly call; the high end buys 40-plus hours with hands-on code and team management. Most working engagements run 20 to 40 hours a month and land in the middle of that band.
What is a fair fractional CTO hourly rate?
$150 to $350 per hour in the 2026 US market. Rates below $100 per hour usually signal a consultant reselling offshore development work rather than a senior operator. Rates above $350 exist for narrow specialties like regulated fintech or large-scale replatforming.
Is paying a fractional CTO in equity instead of cash a good idea?
Usually not. Equity-only arrangements tend to attract advisors with nothing at stake this quarter, and they cost you real ownership in exchange for hours that are hard to enforce. Cash for the work plus a small option grant for alignment is the structure that holds up.
Why do fractional CTO prices vary so much?
Five variables drive most of the spread: hours per month, hands-on code versus advisory only, the size of the team being managed, regulated-industry requirements, and fundraising support. Two quotes are only comparable once you pin all five down. A cheap quote with undefined hours is an opening position, not a price.
